Building the Right Thing: one idea for a conglomerate — still standing a decade on
YTL Corporation is one of Malaysia’s largest conglomerates and among the largest companies listed on Bursa Malaysia. Founded in 1955 and grown over three generations of the Yeoh family from a construction firm into a global group, it spans construction, utilities, cement, hotels, telecommunications and property, with operations across Asia, the UK and Australia. As its 60th anniversary approached, YTL faced a problem common to great conglomerates: a portfolio so vast and varied that it was, in effect, too big to brand — dozens of companies, some carrying the YTL name and some not, with no single idea to make the whole worth more than the sum of its parts.
Brandient was engaged to define the group’s corporate brand and leadership story for the anniversary, and to bring coherence across the portfolio. The brand audit, built on in-depth conversations with the family and the group’s leaders, found that YTL’s coherence did not live in its businesses — they had little in common — but in a shared conviction. Two things recurred in every conversation: YTL builds, in the most literal sense — infrastructure, utilities, hotels, a modern nation — and it is determined to build the right way.
From those two truths came a single corporate idea: Building the Right Thing. The line works on two levels at once — building correctly, to a world-class standard, and building what is right to build. It is broad enough to hold a power utility, a luxury hotel and a digital bank under one roof, yet specific enough to mean something concrete in each business. Brandient distilled the founding family’s ethos into the five values that carry the idea — Honesty, Hard Work, Moral Responsibility, Togetherness and Vitality — and wrote the leadership story around a simple conviction: the work worth doing is the work built to last.
To organize a sprawling group without forcing every company into one rigid mold, Brandient designed a brand architecture in which the parent endorses its subsidiaries through a consistent, rule-based system rather than a single uniform logo — each business keeps the equity it has earned in its own market, while the group’s name vouches for them all. The corporate identity followed the same logic of continuity. Rather than discard the equity YTL already owned, Brandient evolved the long-standing square mark into a confident, contemporary monogram — reading at once as the letters YTL and as a skyline rising from a foundation of pillars — locked up with the new line. For a group whose story is permanence, replacing the identity would have contradicted the idea; evolving it proved the point.
The work ran from audit to brand guidelines across 2015 and 2016 — strategy, identity, signage on the group’s key buildings, employee engagement — and the new brand was introduced to YTL’s leadership at the group’s 60th-anniversary conference and dramatized in an anniversary film, turning a strategy into a story the whole organization could tell.
A decade later, the work has proven its own promise. Building the Right Thing and the five values remain YTL’s corporate brand today — on the group’s annual reports, across its listed companies, and stretched without strain over businesses that did not exist when the line was written. In 2025 the group marked its 70th anniversary under the very same idea — 70 Years of Building the Right Thing. A corporate brand built to stand the test of time has, so far, done exactly that.
